Design the teams, cadences, and flow that make each stream measurable end-to-end.
Once value streams are identified, Value Stream Design is the work of organizing around them — team topology, ART structure, cadences, dependencies, flow metrics. The translation from "here's the value stream" to "here's how we deliver against it."
You can't design what you haven't identified.
VSD without VSI produces structure aligned to assumptions. VSD with VSI produces structure that flows because it's aligned to actual value movement.
Teams designed around value, not function
Stream-aligned teams own the end-to-end flow of value in their stream. Platform and enabling teams support the stream-aligned teams. Topology serves flow.
Flow metrics from day one
Each stream is instrumented with flow metrics (Velocity, Time, Efficiency, Load, Distribution) so leadership can steer the system by flow, not by velocity vanity.
Designed to minimize cross-stream dependencies
Dependencies are where flow stops. We design stream boundaries to minimize and manage them — not pretend they don't exist.
The design that turns value streams into a working delivery system.
VSD deliverables, calibrated to each identified stream:
- Team topology design (Team Topologies-aligned). Stream-aligned, platform, enabling, complicated-subsystem — patterns selected to fit your streams.
- ART structure and boundaries. How ARTs map to value streams. Where boundaries land. How dependencies between ARTs get managed.
- Cadence design. PI cadence, system demo, I&A, portfolio review — rhythms that produce visibility and adaptation at the stream level.
- Flow metrics instrumentation plan. Flow Velocity, Time, Efficiency, Load, Distribution — instrumented at the stream level, not just team-by-team.
- Dependency management design. How cross-stream dependencies surface, get resolved, and get reduced over time.
- Hand-off to ART launch. Design deliverable as input to ART launch and stabilization (or another partner if you prefer).
Four moves, calibrated to your stage.

Start from the VSI output (ours or another consultancy's). Pressure-test the maps. Surface design implications.
Topology + cadence + instrumentation
Team design, ART boundaries, cadence design, flow metrics plan. Approved with leadership before launch.
Stand up the designed structure
ART launch, team formation, cadence first-runs, flow instrumentation deployed.
Living design
Design refreshed as streams evolve. AMO owns ongoing topology decisions.
